The way I work has a name borrowed from the tech world, the forward deployed operator: someone who comes into the business, finds the problem worth fixing, builds the fix, puts it into daily work and supports you until the result shows up in the numbers. I bring 20+ years of running businesses and commercial teams, and I build the systems myself. You never have to become an AI person.

Before anyone talks about AI, I look at what your business is producing today: enquiries, quotes, bookings, sales, the hours your team spends on each. Then I follow the numbers back to the step where money or time leaks, and to the decision behind it that keeps going wrong.

Redesign
“The agency built exactly what I asked for. It still didn't fit how we work.”
Most of the fix happens here, before anything gets built. We decide how that part of the business should run: which steps disappear, who decides what, what happens when information is missing, and where you still want to be the one who says yes.

“Everyone is selling me an AI agent. Do I even need one?”
I choose the simplest thing that solves it. Sometimes that is removing a step or changing a setting in software you already pay for. Sometimes it is a simple rule that runs by itself. AI comes in only where it clearly does the job better, and "you don't need AI for this" is an answer I give.

“I'm afraid of paying for a presentation and getting nothing that works.”
I build the smallest version that does the real job from start to finish, tested with realistic examples first: the normal case, the missing information, the duplicate, the thing that goes wrong on a Friday evening.

“My team won't use another tool, and I can't be the one watching it.”
The system goes into the tools your team already uses, starting small. It asks a person before anything important or expensive happens, keeps a record of what it did, and can be switched off in one move. I show the people whose work changes how it works and where to turn when something looks off.

Prove
“How will I know this actually paid off?”
We go back to the number from the first stage and compare. Hours saved, enquiries answered, sales closed, francs recovered, measured the same way as before.
The same method at any size
In a small business this stays lean: you, one problem, one number, and a decision at the end of each stage. In a large company the same six stages add sponsors, sign-offs and a plan for bringing many teams along. The questions stay the same.
The only test that counts
Does the business work better afterwards, in hours or in francs? If not, the job isn't finished.
